I have hears that putting in one intense hour is best, but I used to row and we did a good 2-3 hours a day. How much exercise is overkill?

There is in fact no specific answer, because there are so many different types of exercise. Hikers who spend the whole weekend walking using have no fat on their body and very healthy.
But busy lifestyles and nopain no gain attitudes point towards fast intense exercise.
The best exercise for general fitness is general exercise over the course of the day with some periods of exercise that gets the heart going.
For professional athletes, 3 or more hours a day is normal.
For a normal person, busy schedule, and the right attitude, I would go with the intense training. Personally I don’t have that attitude and would rather spend hours riding a bike or hiking than do intense exercise. I always come back from holidays feeling really fit, because i spend the whole day walking, the nights dancing. At work I sit on my butt and do nothing.
But, you should tailor your exercise based on what you are trying to achieve.
